There were no rigid agendas, no keynote speakers, no slide decks. Instead, we built fires, shared meals, hiked the coastline, and reflected on a poem that has lived in the soul of Norway for over 160 years: Henrik Ibsen’s Terje Vigen.

We also immersed ourselves in daily Norwegian life. We tasted traditional foods, caught fish in fjords and rivers, and turned those catches into steaming bowls of fish soup and lapskaus. We laughed around tables filled with local bread and berries, and learned that food, too, can be a kind of cultural teacher.

The retreat wasn’t just about learning. That decade shaped me in ways I am still uncovering. Norwegians taught me about balance: between work and life, discipline and freedom, individual effort and community trust.

When I founded Agile Six in the United States, those lessons lingered. But they also highlighted how far American workplaces often are from that kind of balance. In the U.S., we chase productivity until we burn out. We valorize rugged individualism even when it corrodes community. We punish vulnerability instead of cultivating it.

This retreat was my attempt to bridge the gap — to bring Americans into dialogue with Norway’s quieter, steadier leadership culture. It was here that we heard the first lines:

“Der bode en Mand ved Havets Bred,
han var både stærk og modig.

“There lived a man by the open shore,
both strong of arm and daring.
… A little cottage with patch of land,
that sufficed for Terje, his wife, and child.”

Terje was not a hero in the traditional sense. He was an ordinary man. What set him apart was his willingness to risk everything for love. He rowed a hundred miles across treacherous seas, not for wealth or glory, but for a single barrel of grain.

The parallels to leadership were striking. True leadership is rarely about conquest. More often, it is about service. About rowing into the storm when others cannot. About choosing sacrifice for the sake of others’ survival.

Loss, Mercy, and the Soul of Leadership

As the hike unfolded, we followed Terje’s journey: his capture by the British, his five years of imprisonment, his return to an empty home where wife and child had perished. We sat with that grief — the grief of losing everything not by choice, but by history’s cruelty.

Yet the most powerful moment came years later, when Terje, now a humble pilot, encountered the English captain who had captured him. With vengeance within reach, he raised a knife — and then lowered it. Looking at the captain’s wife and child, he chose mercy.

This choice reverberated through our group. Mercy is not weakness. Mercy is the deepest form of strength. In a time when politics — in both the U.S. and Europe — seems fueled by vengeance, Terje’s refusal to become what hurt him felt revolutionary.

We asked ourselves: What would it mean to lead with mercy in the workplace? To forgive mistakes, to welcome back those who faltered, to choose compassion over control?

The Gapahuk as Teacher

Our retreat took its name from the gapahuk, a simple lean-to shelter used in Norwegian outdoor life. We gathered in such places — wooden structures open to the wind, where you can light a fire and share food.

The gapahuk became more than a shelter; it became a metaphor. Just as Terje found resilience in humble surroundings, we discovered that leadership doesn’t require skyscrapers or conference halls. Sometimes, the most profound conversations happen under open skies, with the crackle of a fire and the silence of the forest as your backdrop.

It was here that we also shared troll stories — whimsical tales that carry deep cultural meaning in Norway. Around the fire, stories of mischief, courage, and warning echoed into the night, reminding us that leadership, too, is about imagination and myth-making. Later, we followed another beloved Scandinavian ritual: the sauna. Hot air, cold sea, laughter — a physical reminder that discomfort and renewal often go hand in hand.

From the gapahuk, we carried lessons into our discussions about the “office” — not a literal place, but a symbol of our organizations and systems. How can we bring the simplicity, humility, and presence of the gapahuk into our workplaces? How can we make the office less about hierarchy and more about humanity?

Servant Leadership in a Culture of Noise

One of the retreat’s central themes was servant leadership. In the U.S., we often equate leadership with visibility — the loudest voice, the boldest vision. But servant leadership, like Terje’s mercy, works quietly. It listens more than it speaks. It serves rather than commands.

Norwegian culture, with its egalitarian ethos, has long embraced this. Americans, in contrast, often struggle with the idea that leadership can be humble. That’s why I believe so strongly that U.S. workplaces can learn from Norway’s quieter model.

We also visited a local firm and met with the CEO of Telenor Maritime, who shared candid insights about leading in a global, technology-driven enterprise while rooted in Norwegian culture. That conversation grounded our reflections in real-world practice — a reminder that servant leadership is not just an ideal, but an operational advantage.

As I wrote in my first book, Better Places: Building Stronger Communities with Authenticity and Compassion (Amazon link), leadership is not about power but about creating conditions for people to flourish.

Terje Vigen: En fortelling for vår tid

Ingen statue, ingen marmortavle.

True leadership is rarely about conquest.
